Happy Tuesday.
A year ago the pitch was that shoppers would soon buy straight inside ChatGPT, and you’d better be ready. This week the honest picture came into focus — and it’s more useful than the hype was. Let’s get into it.
The lead: AI checkout stalled, but AI discovery is quietly doing the work
Here’s the story nobody’s putting on a banner. OpenAI launched Instant Checkout inside ChatGPT last September and talked about “over a million” merchants going live. By this spring, roughly 30 Shopify merchants were actually transacting in-chat, and OpenAI has since reframed the whole thing away from “buy here” toward “discover here.”
Why it stalled comes down to one number. Walmart found that checking out inside the chat converted at about one-third the rate of sending the shopper to walmart.com — roughly 3x worse. A Walmart exec called the in-chat experience “a very temporary moment in time.” So the transaction is not where the value is right now.
But look at the other half of the same data. That AI traffic drove about 2x more new customers than search did. A December Semrush survey (n≈1,030) lines up: 50% of people said they’d bought something after researching it with an AI tool, while only 22% had ever completed a purchase inside one. People are discovering in AI and buying on your site.
Did it help, or not? Both — but not the way it was sold. Chasing in-chat checkout right now is chasing the 22%. The move that pays is making sure the 50% can find you and land on a page that closes. That means one unglamorous thing: a clean, real-time product feed. Shopify says AI searches that read its structured Catalog convert about 2x better than ones scraped off your live pages, because scraped data ships stale stock and wrong shipping. Shopify also flipped Agentic Storefronts on by default back in March, so roughly 5.6M stores’ products are discoverable across ChatGPT, Copilot, and Gemini whether you opted in or not.
Your one job here: make sure your product data (price, stock, shipping) is accurate at the source, and keep your checkout on your own site. Let AI be the top of the funnel, not the register.
Don’t miss this: your checkout may be on a deadline
If you’re not on Shopify Plus, the checkout extensibility migration deadline is bearing down — reporting puts it around August 26. Stores still on the old checkout.liquid setup can see Google Ads conversion tracking, custom checkout fields, and cash-on-delivery logic silently break after the cutoff.
And if you are on Plus: Shopify Scripts stopped executing June 30. The nasty part is that they fail silently — no error, the store looks fine, but discount, shipping, and payment rules just don’t run. If you had any Scripts, place a test order that triggers each rule and confirm it still fires.
Two-minute action: check which plan you’re on, then place one real test order through checkout this week. Better to find a broken discount yourself than to have a customer find it.
Models & research
The real signal this week isn’t a new model — it’s that the retreat from in-chat transactions is backed by conversion math, not vibes (Walmart’s 3x gap, Semrush’s 50/22 split). The takeaway for operators: measure AI as a discovery channel — track the new-customer rate from AI referrals — not as a checkout channel you’re somehow failing at. You’re not failing; the channel just does a different job than advertised.
Amazon is the one exception worth noting: it leaned into in-platform buying with “Alexa for Shopping” (Auto-Buy, Buy-for-Me) in May, while fencing off outside agents from transacting on Amazon. The pattern holds everywhere: transactions stay with whoever owns the customer. For you, that’s your store.
Tools & products
A few things that shipped recently and are actually worth a Shopify operator’s attention:
Katana AI Replenishment — demand forecasting and procurement automation that plugs into AI assistants like Claude and ChatGPT. The most AnvilHQ-shaped tool of the week: real inventory work, driven by an assistant you already use.
DoorDash × Shopify — U.S. merchants with physical locations can now sync their catalog to DoorDash’s marketplace in real time. Worth a look if you have a storefront and local demand.
Dotdigital AI Loyalty — points, tiers, and rewards with native Shopify integration, if loyalty is on your 2026 list.
Bluehost AI Suite — agents that “build sites, run stores, capture leads, and book appointments.” Filed under watch, don’t rush: this is exactly the category where the demo outruns the reality. We’ll test before we recommend.
Policy & platform
Quick operational heads-up beyond the checkout deadline above:
EU low-value imports: since July 1, a flat €3 duty per tariff line applies to low-value parcels (the old €150 duty-free threshold is gone). A three-category order equals €9. Shopify collects it automatically if you’re on Managed Markets or import tax calculation.
USPS Ground Advantage: commercial rates rose about 11.8% on average July 12, and the discounted 4oz/8oz tiers are gone. If you sell light, cheap items, re-check your shipping math — your margins moved.
Deep take: the register was never the point
The lesson of the AI-checkout retreat isn’t “AI shopping was overhyped.” It’s that a huge, well-funded company tried to move the transaction into a new surface, and customers quietly said no — while happily using that same surface to discover. That’s a gift, not a setback. Discovery is the expensive part of ecommerce; a new channel that’s genuinely good at it, that you don’t pay per click for, is worth more than a novelty checkout button.
So the boring work wins again: accurate product data at the source, a fast checkout you control, and measuring AI by the new customers it sends rather than the carts it closes. No new tool to buy. Just point your effort at the half of the funnel that’s already working.
That’s the SIGNAL for this week.
